Most guides on setting up AI agents are either too technical to follow or too high-level to actually use. This is neither. It's a practical checklist — the exact steps you need to go from "I want to do this" to "the agent is running."
I'm assuming you're starting from scratch: no prior experience with AI agents, a functioning Shopify store, and a desire to automate something without breaking anything.
Don't try to automate everything at once. Pick one workflow. Customer service is the right starting point for most stores — it's the highest-volume, most measurable, and most contained workflow to begin with. If customer service isn't your biggest pain point, pick whatever is consuming the most time on repetitive tasks.
Before you configure anything, be clear on how you'll know the agent is working. For customer service: tickets resolved without human involvement, response time, customer satisfaction score. Pick 2-3 metrics you'll track from day one.
Week 1-2: Setup and configuration. Week 3-4: Supervised mode (you review every response before it goes out). Week 5+: Graduated autonomy as you validate quality. Don't rush to full autonomy. The supervised period is where you prevent mistakes, not after.
☐ Write out your policies in plain language.
Refund policy. Exchange policy. Shipping timelines. What you do when something arrives damaged. What you do when a delivery is delayed. Write each one in 3-5 sentences in the exact language you want used with customers. This becomes the agent's reference document.
☐ Define your brand voice.
Write 5 example customer service responses that represent how you actually want to sound. Include one for a simple order status question, one for a refund request, one for a frustrated customer, one for a product question, and one for a shipping delay. These are your training examples.
☐ List your escalation triggers.
Write down specifically which situations should NEVER be handled autonomously and must always go to a human. Legal threats. Social media mentions. High-value order disputes (define the threshold). Anything involving safety. Situations the agent expresses uncertainty about. Be specific.
☐ Set up Shopify API access.
In your Shopify admin, go to Settings → Apps and sales channels → Develop apps. Create a private app with read access to orders, customers, and inventory. Write down the API key — you'll need it for the agent configuration.
☐ Connect your support platform.
Whether you're using Gorgias, Zendesk, Freshdesk, or a similar platform — you'll need API access configured here too. Each platform has documentation on generating API keys. This integration is how the agent reads tickets and sends responses.
☐ Test the integrations before configuring the agent.
Make sure you can pull an order by number and pull a ticket from your support platform via API before you set up the agent. Debugging integration issues after the agent is configured is significantly harder.
☐ Load your foundational documents.
Your policies, brand voice examples, and escalation triggers should be the first things the agent is configured with. This is its "operating manual."
☐ Define the agent's action set.
Be explicit about what the agent can do: look up order status, issue refunds under $X, send replacement items for orders under $X, update addresses, respond to FAQs. And what it cannot do: issue refunds over $X without approval, make any changes to subscription terms, communicate about a specific list of sensitive topics.
☐ Configure escalation routing.
Set up the specific path for escalated tickets. Who receives them? How are they flagged? The agent should hand off clearly, including a summary of what it knows about the situation so the human reviewer doesn't start from scratch.
☐ Run 20 test scenarios before going live.
Write out 20 realistic support scenarios — a mix of the most common ticket types plus your defined edge cases. Run each through the agent and review every response. Fix what's wrong before it ever reaches a real customer.
☐ Launch in supervised mode.
For the first two weeks, every response the agent generates goes to a review queue before sending. You (or your VA) reviews and approves each one. Don't skip this step. It's how you catch systematic issues before they become customer complaints.
☐ Track your metrics from day one.
Set up a simple tracking system for the metrics you defined in the pre-work phase. You need data from the supervised period to evaluate whether the agent is performing well enough to go autonomous on each ticket category.
☐ Identify the first category to go autonomous.
After the supervised period, look at your performance data by ticket category. The category where the agent performed most consistently — probably order status or simple FAQs — is the first one to go fully autonomous.
☐ Run that category autonomously for two weeks before expanding.
Add categories gradually. Each one should have two weeks of clean autonomous performance before you add the next. Patience here compounds into reliability.
☐ Schedule a monthly review.
Block one hour per month to review agent performance, update policies if anything has changed, and look at escalation patterns for anything to add to the autonomous scope. This is ongoing maintenance — not a one-time setup.
If you want help mapping out exactly what your first agent should handle based on your specific store type and size, the free agent starter kit is built for exactly that. It takes about 10 minutes to work through and gives you a concrete, prioritized action plan.
If you'd rather have someone handle the setup directly, the services page explains how we work with store owners on implementation — from initial configuration through to running autonomously.
The first agent is the hardest. After that, you have a model to repeat. Get the first one right, and the rest follow.
